The short answer: replace ducts based on condition and design, not age alone
Should ductwork be replaced when a new AC system is installed? Sometimes—but not automatically. Ducts that are correctly sized, dry, intact, insulated and well sealed may be reusable. Replacement or substantial modification becomes more likely when ducts are damaged, wet, contaminated, undersized, poorly routed, inaccessible for reliable repair or unable to deliver the airflow the new system requires.
In Southwest Florida, this decision matters because much residential ductwork runs through a hot, humid attic. A high-efficiency air conditioner connected to a leaky or restricted distribution system can still leave rooms uncomfortable, create pressure imbalances and waste capacity. The best time to evaluate the ducts is before equipment is ordered, when the contractor can treat the air handler, supply system, returns and room-by-room airflow as one system.
1. Start with a complete duct inspection
An equipment proposal should not begin and end at the outdoor unit and air handler. Ask the contractor to inspect accessible supply trunks, branch ducts, return paths, plenums, boots, connections, insulation and supports. Look for crushed or sharply bent flex duct, disconnected joints, tears, deteriorated outer jackets, rust, loose boots, compressed insulation, abandoned branches and evidence of pests or water.
Document what cannot be seen. Ducts concealed inside finished chases may require a different evaluation than exposed attic runs. Photographs, measurements and notes by room are more useful than a general statement that the ducts look old. Age can prompt closer inspection, but observed condition and measured performance should drive the scope.
2. Confirm the new equipment size before judging the ducts
The duct system must serve the actual airflow requirements of the selected equipment. Replacing an existing unit with another unit of the same nominal tonnage does not prove that either the old equipment or old ducts were correctly sized. Home additions, impact windows and doors, insulation improvements, roof changes and interior remodeling can all change the building load or room-by-room distribution needs.
Ask how the contractor determined equipment capacity and required airflow. A properly performed load calculation and an evaluation of the distribution system provide a stronger basis than copying the previous nameplate. Oversized equipment can cycle too quickly and may remove moisture poorly, while undersized or restricted systems can run continuously without delivering comfort.
3. Evaluate duct dimensions and available airflow
Ducts can be physically intact and still be wrong for the new system. Small trunks, undersized returns, long flex runs, excessive bends and restrictive grilles add resistance. The result can be noisy registers, weak airflow in distant rooms, high static pressure and stress on the blower. Simply installing a more powerful unit does not correct the distribution problem.
A duct evaluation may include dimensions, layout, return-air capacity, filter arrangement, equipment data and measured static pressure or room airflow. ACCA Manual D is an industry method for residential duct-system design. The final design must also follow the equipment manufacturer's requirements, applicable Florida codes and project-specific conditions.
4. Test or investigate leakage at joints and connections
Leaks at plenums, collars, boots and branch connections can send conditioned air into the attic or pull hot, humid attic air into the return side. ENERGY STAR states that a typical house can lose a significant share of the air moving through its ducts because of leaks, holes and poor connections. That does not mean every system needs complete replacement; it means leakage deserves diagnosis and a defined repair plan.
Some systems can be improved by reconnecting and sealing accessible joints with appropriate materials. Other systems have so many concealed failures or deteriorated sections that targeted repair becomes unreliable. Ask the proposal to distinguish sealing, partial replacement and full replacement rather than treating them as interchangeable terms.
5. Inspect insulation and signs of condensation
Cold supply air moving through a hot attic creates a demanding moisture condition. Missing, compressed, torn or poorly sealed insulation can allow the duct surface or nearby components to fall below the surrounding air's dew point, producing condensation. Water stains, wet jackets, corrosion, sagging material and repeated ceiling marks should be investigated before the new system operates.
Do not solve a moisture symptom by wrapping new insulation over wet or contaminated material. First identify the source: air leakage, damaged vapor jacket, inadequate insulation, roof or plumbing water, an air-handler issue, drain failure or a broader humidity problem. EPA guidance emphasizes keeping ducts dry and properly sealed and insulated in unconditioned spaces.
6. Separate cleaning questions from replacement questions
Dust at a return grille does not prove the entire duct system needs cleaning or replacement. EPA does not recommend routine duct cleaning in every home and notes that light household dust alone is not evidence of a health hazard. A proposal should identify the observed condition rather than use fear-based claims.
Replacement is more justifiable when insulated duct material is wet, visibly moldy or physically damaged, or when contamination cannot be corrected without removing porous material. EPA advises that wet or moldy fiberglass duct material cannot be effectively cleaned and should be removed and replaced, while also correcting the moisture source so the problem does not return. Suspected microbial growth should be evaluated carefully; appearance alone is not always a reliable identification.
7. Check the return-air plan and pressure balance
Supply air must have a practical path back to the air handler. Closed bedroom doors, limited transfer paths, undersized returns or a leaky return plenum can create pressure differences that reduce comfort and encourage unwanted air movement through gaps in the building. A new AC installation is a useful opportunity to correct these issues.
Ask whether the home uses central returns, dedicated room returns, transfer grilles or door undercuts, and whether the arrangement works when interior doors are closed. If a remodeling project changes room sizes or converts a garage, lanai or addition into conditioned space, the return strategy and complete mechanical design should be updated rather than extending a supply duct by guesswork.
8. Decide whether partial replacement is practical
Duct decisions are not limited to keep everything or replace everything. A sound main trunk might remain while damaged branches, an undersized return, a failing plenum or poorly located grilles are replaced. Partial work can be sensible when the retained components are accessible, compatible and verifiably in good condition.
However, a mixed system needs a coherent plan. New sections should not hide unresolved restrictions in old sections, and connections between materials must be properly supported, sealed and insulated. The written scope should identify exactly what remains, what is removed, new sizes and routes, grille changes, sealing details and how performance will be checked after startup.
9. Consider attic access and future service
A theoretically repairable duct may be impractical to restore if it is buried, tightly trapped beneath framing or unsafe to reach. Access affects labor, the quality of connections and whether future inspection is realistic. In some homes, carefully rerouting selected ducts produces a cleaner result than preserving a congested layout.
Protect the home during attic work. Discuss ceiling protection, insulation disturbance, debris removal, register access and restoration of any openings. Maintain service clearance around the air handler, filter, drain, float switches and panels. Good access supports both installation quality and later maintenance.
10. Require startup measurements and permit closeout
The decision is not complete when the last duct is connected. The contractor should start and commission the system according to the equipment requirements, verify that drains and controls operate, and investigate abnormal noise, pressure or temperature differences. Depending on the scope, useful checks may include static pressure, airflow, refrigerant and temperature measurements, leakage testing or room-by-room balancing.
Mechanical permits and inspection requirements depend on the jurisdiction and work performed. Naples-area properties may fall under a city or county authority, while Bonita Springs and Estero have their own local processes. Confirm the correct authority for the address, make sure the written proposal assigns permit responsibility, and retain final documentation with equipment and warranty records.
Questions to ask when comparing HVAC proposals
A useful proposal explains why each part of the scope is needed. Before choosing between reusing, repairing or replacing ducts, ask each contractor to address the same items.
- Was the equipment size calculated or copied from the old unit?
- Which supply and return components were inspected, and what was inaccessible?
- Are any ducts crushed, disconnected, wet, contaminated or poorly insulated?
- Do the existing trunks, branches, returns, filters and grilles support the required airflow?
- What measurements support the recommendation?
- Can specific sections be sealed or replaced instead of replacing the whole system?
- How will new and retained sections be supported, sealed and insulated?
- Will the return-air path work with bedroom doors closed?
- What permit, inspection and closeout documents are included?
- What startup tests or balancing will be documented after installation?
Treat the air conditioner and ductwork as one comfort system
The most expensive option is not automatically the best, and the least visible option is not automatically adequate. Reuse ducts when their design and condition support the new equipment; repair or replace them when evidence shows that leakage, restriction, insulation, moisture or damage would compromise the installation.
